How Atlas scaled digital print across markets – without rebuilding the team

GelatoConnect - How Atlas scaled digital print across markets – without rebuilding the team

For over 30 years, Atlas Printing built its reputation on traditional offset printing, serving major corporate clients like Emirates Airlines and HSBC across the UAE. But when COVID hit, the rules of print changed overnight.

Marketing budgets shrank. Order volumes dropped. The old playbook of large-volume, low-margin work stopped making sense. Atlas needed to evolve or risk becoming obsolete in a market where speed and agility now defined success.

Today, Atlas processes hundreds of micro orders daily, serves print aggregators across Europe, and is expanding into Saudi Arabia with a fraction of the management overhead they once thought necessary. The transformation came from two strategic decisions: pivoting to digital print and implementing GelatoConnect as their production operating system.

The shift from mass to micro

Atlas saw the digital revolution coming before COVID accelerated it. They'd already started investing in digital equipment, but the pandemic forced a complete rethinking of their business model.

"Print isn't dying, it's evolving into digital print," explains Shreya Radia, Director of Business Development at Atlas. "We had to cater to creators, startups, and companies with smaller budgets who no longer wanted to hold inventory. It's a more sustainable business model for us as printers and for our clients."

The company launched Print Souk, an ecommerce platform where customers could design and customize over 1,800 SKUs with print-on-demand delivery across the Middle East. It was exactly the kind of agile, customer-first approach the market demanded.

But there was a problem. Moving from ten large orders to hundreds of small, personalized orders created operational chaos Atlas wasn't prepared to handle.

When growth creates bottlenecks

The math was simple but brutal. More orders meant more complexity. Personalized, minimum-order-quantity-of-one jobs flowing in from multiple channels simultaneously. Each order needed tracking through multiple production stages. Every job had its own SLA. Any breakdown in visibility meant missed deadlines, quality issues, and firefighting.

"We were now seeing a much larger volume of orders," Shreya recalls. "Within the second month of onboarding one of Gelato's large print aggregators, we had 435 orders come in from just one client. That would have been overwhelming had we not had GelatoConnect to provide transparency, organization, and streamlined processes."

The old approach depended on salespeople physically checking production floors to find out where jobs were. Printed pieces sat in binding until someone remembered to follow up. Mistakes happened when jobs got rushed to meet deadlines everyone had forgotten about.

Atlas needed production visibility that extended across the entire team, not just production managers hoarding information.

What transparency actually looks like

GelatoConnect gave Atlas something they'd never had before: real-time visibility into where every job sat in production, accessible to everyone who needed it.

"Whether it's management, sales, or machine operators, everyone has access to the organization in production," Shreya says. "It's no longer, 'I didn't get it from binding.' That visibility helps the whole team work better together."

But transparency alone doesn't solve growth problems. Atlas needed to scale without proportionally scaling their team, especially as they eyed expansion into new Middle East markets.

Expanding across borders without expanding overhead

In 2026, Atlas is opening a production facility in Saudi Arabia. But unlike past expansion attempts, they're not building a complete duplicate management structure.

"We're opening a branch in Saudi and launching it with GelatoConnect," Shreya explains. "The team size we're looking to onboard there is going to be much smaller than we probably anticipated two years ago when we hadn't come across Gelato."

GelatoConnect enables Atlas to manage multiple production hubs from Dubai headquarters without requiring six-person management teams at each location. The transparency and organizational tools that solved their Dubai chaos now give them confidence to scale geographically.

"We now have a very transparent way of viewing what's in production, what's delivered, what's not, where things are, what clients are coming in," Shreya adds. "It's definitely allowing us to scale down a more comfortable and streamlined roadmap."

Perfect fulfillment at scale

The impact shows up clearly in quality metrics. For orders flowing through GelatoConnect from print aggregators like Cloudprinter, Ciloo, and Printer Pix, Atlas achieved near-perfect accuracy.

"On our first month, we had one error on a Cloudprinter order, and after that, we've had zero errors," Shreya reports. "We've had a 100% success rate across all three of those print aggregators."

She's direct about why: "I don't think that would have been possible to manage if we didn't have GelatoConnect."

The efficiency gains extend beyond error reduction. GelatoConnect's procurement module helps Atlas avoid costly stockouts while preventing overstock. The logistics coordination increases fulfillment speed even in a market where Gelato hasn't yet built out the full logistics network available in Europe.

Quoting in minutes, not days

Looking ahead, Atlas is particularly excited about AI Estimator's potential to transform their quoting process.

"There are jobs that would have taken us anywhere between 24 hours to 48 hours to quote," Shreya notes. "I would take that down from 24 hours to two minutes now."

In a market where speed creates competitive advantage, getting quotes back to customers in five minutes instead of 24 hours changes customer perception completely.

"We're a very impatient generation," Shreya observes. "The quickest to quote sometimes wins the job because it has a perception of confidence and quality straight off the bat. People don't mind if that quote is a little bit more. That's offset by the confidence you're able to instill into the consumer by getting back to them so quickly."

Print can't be replaced by AI, but it can be streamlined by it

What stands out about Atlas's transformation isn't just the operational improvements. It's their strategic positioning for what comes next in print.

"We're lucky that print can't be replaced by AI, but it can be streamlined by AI," Shreya says. "That is exactly what GelatoConnect is allowing us to do. Where we've seen plummeting margins for so long, digital brought our margins back up, and now the AI aspect that GelatoConnect is helping us implement will help increase or optimize those margins even more."

Beyond the technology, Atlas credits the GelatoConnect team's commitment to solving specific business challenges rather than offering one-size-fits-all solutions.

"There's no one at Gelato I've dealt with who isn't exceptional at their job," Shreya emphasizes. "The team's commitment to really address problems or obstacles you might be having is quite key. Every person in Gelato is very hands-on with their clients and committed to making sure their solution fits your business model."

From reactive to proactive

Atlas's evolution from traditional offset printer to digital-first, on-demand operation reflects broader changes happening across the print industry. The companies succeeding in this shift are the ones building operational foundations that support agility rather than fighting it.

For Atlas, that foundation is GelatoConnect. It's enabled them to handle order volumes that would have been impossible before, expand into new markets without proportional overhead increases, and maintain quality standards even as complexity increased.

The result is a PSP that's not just surviving the industry's digital transformation but actively defining what modern print operations look like in emerging markets.
